Black Friday orders are the easy part. A few days later the same buyers write back to ask where their parcel is and whether it arrives before December 24, while the people who should answer them are still packing boxes.
Black Friday 2026 falls on November 27 and Cyber Monday on November 30. Counted from Wednesday, October 28, that leaves 30 days. For a store with 1 to 5 people answering customers, that is enough, as long as each week has one job and a clear point where it is done.
The plan works with any inbox. Where a help desk saves time, we name the Deskwoot setting that does it.
How big the rush gets
Shopify says more than 94,900 of its merchants had their best sales day ever over Black Friday and Cyber Monday 2025 (Shopify). The orders come first. The questions follow when parcels are on the road and gifts have a deadline.
The number Shopify's own holiday service guide gives for that second wave comes from Influx, a company that sells outsourced support. Influx looked at 10 ecommerce brands in 2019 and found that tickets jumped by 79% on average in the first week of December: 182% for fashion, almost nothing for home furnishings (Influx, cited in Shopify's holiday service guide). A 2018 survey of 136 merchants by Telbes found they expected up to 40% more service work before Christmas, and asked which channel would take the strain, all of them named email (Onlinehändler News).
Both samples are small and old, and Influx sells help for exactly this problem. Read them as a range from flat to almost 3 times normal volume. Your own last November is the better number.
October 28 to November 1: count last year
Count last year's conversations per day from November 15 to December 31. Then sort a sample of 50 by reason: where is my order, will it arrive by a date, the code did not work, change or cancel, return or exchange. Your top 5 reasons decide what you write in week 3.
Turn the count into a rate per 100 orders. A store that got 75 conversations from 300 orders in Black Friday week had 25 per 100. Planning 500 orders this year, it should expect about 125 conversations that week. Do the same for the first week of December.
No history? Count every email, chat and DM for the next 7 normal days and apply the range above. If "where is my order" tops your list, read our guide on measuring and cutting WISMO.
Done when you have a forecast for Black Friday week, one for the first week of December, and your 5 most common reasons.
November 2 to 8: fix the pages customers ask about
Most peak questions are answered by 3 pages: shipping, returns and the rules of your sale. Update them first, because your saved replies and any chatbot will quote them.
Shipping: order by dates per method
Publish a small table with the shipping method, the destination and the last order date for delivery by December 24. Start from your carrier's date and subtract your handling time plus 1 buffer day.
The 2026 carrier dates are out. Within the contiguous US, USPS recommends sending by December 17 for Ground Advantage, December 18 for Priority Mail and December 19 for Priority Mail Express (USPS). DHL tells business customers in Germany that parcels picked up by Tuesday, December 22 generally arrive by December 24. For its premium international parcels, the cutoff is December 21 for Austria, Switzerland, France and the Benelux countries, and December 7 for the rest of the world (DHL). Other carriers have their own holiday pages; the math is the same.
US sellers have a rule behind this. The FTC's Mail, Internet, or Telephone Order Merchandise Rule requires a reasonable basis for any shipping time you state, or for shipping within 30 days if you state none (16 CFR 435.2). When you cannot ship in time, you must offer the buyer a choice between accepting the delay and canceling for a prompt refund (FTC business guide).
Returns: one clear date for gifts
In the EU, a customer can cancel an online purchase within 14 days of delivery (Your Europe; for Germany see § 356 BGB). Brazil's consumer code gives 7 days from receipt for purchases made outside a shop (Art. 49 CDC). A gift delivered on December 1 runs out of either window before anyone unwraps it.
If you extend returns for the holidays, write it as a date: "Orders delivered between November 1 and December 24 can be returned until January 15, 2027." Add that it comes on top of the legal right, who pays the return label, and whether you exchange, refund or both.
Sale rules: answer the code question before it comes
Write down which products the discount covers, whether codes stack, any minimum order, and when the sale starts and ends, with a time zone. Decide now what you tell someone who paid full price on November 25 and writes on November 28.
EU stores have one more check. When you announce a price reduction, you have to show the lowest price you charged in the 30 days before it, and the EU Court of Justice ruled in 2024 that a percentage discount must be calculated from that lowest price (case C-330/23, Aldi Süd). In Germany the rule is § 11 PAngV. Check your strikethrough prices before a customer asks whether the deal is real.
The legal points in this post are general information, not legal advice.
Done when all 3 pages show 2026 dates and your order confirmation email links to them.
November 9 to 15: write 8 saved replies
The 8 below cover the usual peak questions. If one of your top 5 reasons is missing, swap it in. Have whoever owns the policy check each reply, keep it under 80 words and put the date or link the customer needs in the first sentence.
- /cutoff: the order by dates from your shipping page.
- /confirmed: the order is in and leaves on a named day.
- /stuck: tracking has not moved for 3 working days, what you do now and when you write again.
- /code: why a code fails in your shop (excluded product, minimum not reached, sale over) and the fix for each.
- /pricedrop: your answer for someone who bought just before the sale.
- /change: address changes and cancellations before the parcel ships.
- /delay: a new ship date and an easy way to cancel.
- /giftreturn: the holiday return date and how an exchange works.
The delay reply is the one people write badly under pressure, so draft it now:
Hi {{contact.first_name | there}}, the green scarf in your order sold out before our restock arrived. We can ship it on December 9. If that works for you, there is nothing to do. If you would rather cancel, reply "cancel" and we refund the full amount, shipping included.
It has the definite new date and the way out that the FTC rule expects.
In Deskwoot these are canned responses: type / in the reply box and pick one, on the web or in the iPhone and Android app. Placeholders such as {{contact.first_name | there}} fill in the name, with "there" for an anonymous chat. Macros assign, label and change the status in one click, so a "code problem" macro can tag the conversation and pass it to whoever handles discounts. Both come with every paid plan, from Startup.
November 16 to 22: split chat and email between people
A chat customer is on your product page right now; an email can wait until the afternoon. Give each person one main channel per shift, so chats never wait behind a long refund email.
With 3 people, one holds live chat and messaging in your busiest hours, one works through email, and the owner takes refunds and decisions, from the phone if needed. Put the shifts in a calendar now, weekend included. If you need a helper for December, decide by November 22 and hand them the 3 pages and the 8 replies on day one.
Deskwoot's round robin gives each new conversation to the teammate who is online with the fewest open ones. In each inbox's settings, list who works it under Agents in this inbox: the chat person on your chat and messaging inboxes, the email person on your email inbox. Each agent can also get 2 personal limits, one for chats on every channel except email and one for email, so open emails never block a new chat. When everyone is full, new conversations wait in a queue until someone has room. Working hours switch each person Online and Offline on a schedule, and the app for iPhone and Android, included in every plan, pushes new messages to whoever is on call. A seasonal helper is one more seat, charged pro rata from the day you add them.
Done when every hour you are open from November 26 to December 4 has a name next to chat and a name next to email.
November 23 to 26: update the bot and set the AI budget
If you use a chatbot, refresh its sources after the new pages go live, then test it with 10 real questions from last November. Every answer should quote your 2026 dates. Where it guesses, add the missing answer or make sure it hands over to a person.
Deskwoot's AI agent Fynn reads your website again every 48 hours. After a policy change, click Re-crawl in the Training Hub, or add the season's answers as an FAQ list, which is ready as soon as you save it. When your content does not cover a question, Fynn hands the conversation to your team with a short note. With Shopify or WooCommerce connected and order access switched on, it also answers "where is my order" from the order number and the shipping postal code.
Deskwoot counts an AI conversation once a month, however many replies Fynn writes in it. Copilot help and voice message transcripts count too, but a conversation that already counted this month does not count again. Each paid plan includes some; extra ones come from a prepaid balance (pricing):
| Plan | Per agent a month | AI conversations included | Each extra | Conversations a month |
|---|---|---|---|---|
| Startup | $4 | 50 | $0.07 | 1,000 |
| Business | $8 | 100 | $0.05 | Unlimited |
| Enterprise | $12 | 300 | $0.03 | Unlimited |
Say Fynn replies in 900 conversations in November and 3 people work the inbox, billed monthly. Business: 800 extra at $0.05 is $40, plus $24 for seats, so $64. Enterprise: 600 extra at $0.03 is $18, plus $36 for seats, so $54. Startup comes to $71.50 and stops at 1,000 conversations a month; anything above that is kept but locked until you upgrade. If your week 1 numbers point to more than 1,000 conversations in November or in December, switch before Black Friday. An upgrade starts at once, charged pro rata to the day, and a downgrade in January takes effect at the end of the period you paid for.
Then set auto recharge: a threshold between $1 and $100 at which the balance refills, and a maximum number of recharges a month (5 unless you change it). If the included conversations and the balance both run out, Fynn hands new conversations to your team, and nothing is deleted.
November 27 to 30, and the weeks after
Each morning of the long weekend, spend 10 minutes on the waiting queue, yesterday's top reason and any page that needs a change today. If a product sells out, send the delay reply to every affected order that day.
Keep the extra cover after Cyber Monday. In the Influx data the spike came in the first week of December, so plan people at least until the last carrier date has passed, December 17 to 22 for the carriers above. Label every conversation by reason through December, so next October you start the forecast from real counts.
Deskwoot brings email, live chat, WhatsApp and the other channels into one inbox, with canned responses, separate chat and email limits and Fynn on every paid plan. Every new workspace gets 7 days of Enterprise without a card and with up to 5 seats, enough to load your 8 replies and set the chat and email limits with your team before you choose a plan.
